China Sourcing After-Sales, Returns & Defective Stock Guide โ From Spare Parts to Refurb and Disposal

"The first sales run went fine, but three months in, the repair requests started piling up. I have no parts, so there's nothing I can fix."

Most sourcing stories end at the warehouse door. You find the factory, run the inspection, clear customs, and once the goods are received, the sourcing job looks finished. Then sales begin, and logistics starts flowing in the opposite direction: returns, exchanges, repair requests, and at the end of that stream, a pile of defective stock. With a domestic brand product, you'd hand all of it back to the manufacturer. With a China-sourced product, every bit of it is the seller's job.
A China-sourced product has no domestic manufacturer to run its after-sales service. Shipping one broken unit back to a factory in China costs more than the unit is worth, so it practically never happens. That's why after-sales and returns aren't a "problem that appears after the sale" โ they're a sourcing problem, half-decided the moment you choose what, and how many, to put on the purchase order.
Today we cover this reversed logistics. How to load spare units and parts onto your main order, how to grade returned stock and route it to refurb resale, parts harvesting, or disposal, how to turn accumulated defect data into a negotiation card with the factory, and the sourcing-stage levers that lower your return rate in the first place. Whether return boxes are already stacking up or you're still preparing your first order, this guide is written to be useful either way.
1. Why Returns and After-Sales Are a Sourcing Problem
Selling a domestic brand's product on consignment and selling a product you sourced from China yourself are completely different after the sale. Operational design starts with accepting that difference.

The law says the same thing. As we covered in #53, the moment you import and sell a Chinese product, product liability puts the importer in the manufacturer's seat. Consumer protection rules for e-commerce require you to accept change-of-mind returns, and for defective goods you must respond with an exchange, a refund, or a repair. The trap is that "repair" option. For a seller with no parts and no repair staff, repair really means replacement with a new unit โ and if there's no spare stock to replace with, the only door left is a refund. That's the point where your margin math falls apart.
2. Your After-Sales Fate Is Decided on the Purchase Order
The same product can be trivial or hopeless to service depending on its structure. Before ordering, ask yourself one question: "If this breaks, what exactly can I do for the customer?"
Replacement-Type Products โ Swapping the Whole Unit Is the Answer
For low-cost, simple products (household goods, small accessories, basic electronics), replacing beats repairing. What you need then isn't parts โ it's spare finished units for exchanges. Decide what percentage of the sales quantity to set aside for after-sales, and manage that quantity separately from sellable stock.
Repair-Type Products โ Failures Happen in Predictable Places
For higher-priced or structured products (appliances, furniture, sports equipment), full replacement wipes out the margin. The good news: in practice, failures cluster in predictable spots. Adapters and charging cables, remote controls, batteries, screws and brackets, silicone gaskets and other consumable bits. Ask the factory engineer "which part of this product breaks or gets lost most often" โ they almost always know the exact answer. That parts list is your after-sales parts order.
3. Put Spares and Parts on the Same Boat as the Main Order
The cheapest moment to secure after-sales stock is on the same vessel as your main order. Order it later and you run into three walls.
- The MOQ wall โ you need 50 parts, the factory's minimum is 1,000. Piggybacked on the main production run, they come out as a matter of course; as a standalone order, they become a negotiation
- The color-variance wall โ components from a different lot come out subtly different in color (#45). You send a replacement part, it doesn't match the body, and now you have a second claim on top of the first
- The discontinuation wall โ if the factory changes models or the relationship ends, that part vanishes from the world. You'll sell the product for three years while the parts supply dies in one, and pre-stocking is the only control a seller has over that
These working numbers hold up well in practice.

There's room to negotiate, too. Asking the factory to include free spare units matching the defect rate found at inspection is well within accepted practice in China. On a reorder (#37) it becomes an evidence-backed request โ "last lot ran this defect rate, so load this % of spares this time" โ and factories accept compensation in goods far more readily than compensation in cash.
4. Returned Stock โ Grade It, and the Money Becomes Visible
Stacking unopened return boxes in a warehouse corner is the most common and most expensive mistake. Returns should be inspected and graded the day they arrive: resale value decays with every passing week, while storage costs (#43) keep accruing.

Two points matter here. First, build the exit for Grade B before you need it โ a refurb corner on your own store, scratch-and-dent listings on marketplaces, bundle giveaways โ any channel that keeps it moving instead of rotting in the warehouse. Label these clearly as refurbished/returned items when selling; that's both the rule and the way to protect your review scores. Second, the parts value inside Grade C. Even in a dead unit, the adapter, remote, cable, and packaging inserts are still alive. Parts harvested from Grade C become your after-sales parts stock, so ten minutes of teardown before disposal can save an entire parts order.
5. Defect Data Becomes a Stronger Card the More It Accumulates
Processing returns and repairs leaves more than costs behind. It leaves data โ and that data is the strongest negotiating material a seller can hold in front of a factory.
The record can be simple: for every return or service case, log the date, the symptom, the failing part, and one photo. With that table in hand, the conversation with the factory changes. "There are a lot of defects" is easy for a factory to wave away; "23 cases out of 500 units, 18 of them the same hinge fracture" is not. As we covered in #36, the power of a claim comes from records, not emotion.
Three things you can do with this data:
- Negotiate compensation on the next order โ settle the tallied defect quantity as a price cut or free units on the next PO. For the factory, this is far easier to accept than a cash refund
- Demand product improvements โ defects clustering in one spot mean a design or material issue. Request a reinforcement as a spec change for the next lot and lock it into the production approval sample (#34)
- Decide when to switch factories โ if the defect rate won't drop lot after lot, the factory has no intention of improving. Instead of a gut feeling that "this factory isn't great," you'll have numbers that justify moving on
6. Sourcing-Stage Levers That Lower the Return Rate Itself
However good your processing system, a return that never happens is always cheaper. Break down return reasons and more than half trace back not to product defects but to causes planted at the sourcing and preparation stage.
- "It looks different from the photos" โ build your product page from factory-supplied or heavily retouched images and the returns are pre-booked. Shoot from actual units, and match colors to the production approval sample (#34, #45). Every bit of inflated expectation you sell comes back as a return
- "It arrived damaged" โ shipping-damage returns are a packaging design problem, not a product problem. For drop-sensitive products, agree on internal cushioning specs with the factory and set box strength for parcel-network conditions
- "I can't figure out how to use it" โ ship the Chinese manual as-is, or no manual at all, and misuse returns and support tickets follow. A Korean manual and proper labeling (#46) go beyond compliance; they are return-rate reducers
- Early defects slipping through โ a defect that pre-shipment inspection (#47) should have caught costs several times more once a customer finds it. The inspection fee is a prepaid discount on your returns bill
Even a monthly skim of return-reason data shows which lever is missing. Lots of damage returns โ fix the packaging. Lots of "not as described" โ fix the product page and sample management. Lots of functional defects โ fix the inspection and the factory. The goal is a loop where return data writes the improvement list for your next sourcing round.
